head gasket update ugh!!!!!
well have the head off looks worse then i thought. See pics... first question can i fix it without pulling the motor? and why are my pistons so black? and the heads too rich maybe? and best way to clean the heads, well face of the valves and combustion chamber? and what would cause the clean spot on the heads I didnt wipe it there when i took it off so what would cause that? i know alot of questions but this is my first time so...

Any machine shop can clean your heads up, check for crackage and warpage pretty cheaply. May as well put on some new valvesprings on and a valvejob while there off.
or
send them off to Lloyd Elliot he'll hook you up.

That isn't normal carbon buildup. Exhaust valve would be a lighter color if it was. Looks to be running far too rich. That cylinder needs to be cleaned up ASAP. How long has that water been sitting in the cylinder?

i thought way to rich also, to black to be normal, piston tops and heads, I've already started on the hole so far just rid rust and rags and doing the finger nail test any other things i can try to get the hole smooth again without a rebuild? i'll do a search on LE, i see that on here alot... i'm not totaly sure how long the water was sitting there and it's only one hole found it when i was installing the torque converter water came out the spark plug hole.
heads are kinda fresh

found out why it was running so rich...i had the motor in my 93' a4, with a paxton 8# pulley...had a custom ed chip in it but sold the supercharger and went N/A but didnt reflash the chip so it was dumping fuel by the gallons down the holes, so one thing solved now to get the holes cleaded up without a rebuild....any help on how to clean the rust out and be safe to put the heads on

YES! You NEED the steam pipe. And, IMO, this is not the time to be cheap. I would not just clean the heads and cylinders and slap the heads back on..... Take them to a machine shop, let them clean them and do a pressure check. You're to far in this to just slap it back together. Do it right the first time.....or the second it's up to you.
