Default how to tell if rebuild is needed?

My buddy just bought an engine/trans to swap in his truck. Its OT but I think I can keep this general to keep the flaming to a minimum.

The donor we pulled everything from was wrecked. We were able to drive it on its own power before we picked everything, but not fast enough to get a gear change and not long enough to observe anything else.

The transmission did transmission things, so I know no hard parts are broken.

How can we tell if it is ready for new clutches/ general rebuild?

should he put in a shift kit and roll?

The fluid was dark brown, no metallic pieces. Haven't pulled the pan yet but I'm not even sure what to look for.

The truck is a daily. No track time in the future, stock motor. 186xxx miles on engine/trans. Doesn't have a rebuild sticker on either engine or trans.

End goal is to swap out his current engine/trans and get a few years before building both this 'new' engine and trans.

Thoughts?

The dark brown fluid indicates the clutches are very worn since the last fluid change, if any.
I would not suggest a shift kit at 186,000 miles; it will strain a very old trans and just removing the valve body can lead to a can of worms which is best handled with a rebuild.
Since it is a lot of work to remove/install a trans, I would suggest a rebuild before it is installed. I suspect you already know that.

I'm aware with how difficult the removal is!

I did not know about the dark fluid but I understand what you are saying. I don't know much about automatics but I do want to learn.

Doing a stock rebuild on any trans really doesn't seem that hard. I understand for performance there is tons of tips and tricks...but is it that hard to follow some instructions..take it apart...and reassemble it with new wear items?
